Validate product ideas before buying inventory

Decide what evidence you need before investing in a product.

Ecom Coach Editorial · Updated October 25, 2026

Bring these inputs

Two candidate products, supplier quotes, competitor pages and customer conversations.

Use approved, minimized data. Replace personal details with anonymous IDs.

Work through the lesson

  1. Write the problem, proposed customer and reason to choose your offer. Record what would disprove your idea.
  2. Ask AI to compare alternatives using a source-backed evidence table. Label missing demand evidence rather than filling it with invented search volumes.
  3. Model landed cost, fees, fulfillment, discounts, returns and acquisition assumptions in the order calculator. A popular product can still lose money.
  4. Test a transparent concept page, customer interview or small sample batch. Do not imply that stock is available or collect orders you cannot fulfill.
  5. Decide in advance what would justify a next test. Keep expressions of interest separate from purchases and repeat purchases.

Try this prompt

Replace the bracketed fields with your own evidence.

Compare [idea A] and [idea B] using only [evidence]. Produce a table of customer problem, alternatives, demand evidence, costs, supplier risk and unknowns. Recommend the cheapest test of the biggest uncertainty. Do not predict revenue or declare a winner without evidence.

Worked example

Interest in an organizer does not prove willingness to pay $39. Interview results can justify a sample test; observed purchases are stronger evidence for the price.

Before you use the result

  • Supplier costs have dates.
  • Interest and paid demand are reported separately.
  • You have a stop rule and a test budget.

Complete the exercise

Create the deliverable described at the top of this lesson. Save the input evidence, your edited output, unresolved questions and the name of the reviewer in your workbook.
